The Stall Breaker Process

Three phases. Each one ends with something you can act on, not a status update.

Phase 1 — Triage

What we do: A senior engineer reviews your repo(s), infrastructure, and key integrations against what the system is supposed to do. We’re not debugging yet — we’re finding out what’s actually broken, how bad it is, and whether it’s worth fixing at all.

What you get: A written, prioritized risk list — security exposure, scalability ceilings, technical debt, single points of failure — and a direct go/no-go call: rescue it, partially rebuild it, or scrap and restart. If you proceed, you also get a scoped estimate for Phase 2.

Timeline: This is PLECCO Rescue Triage, our fixed-price, fixed-scope entry engagement — a written report plus a live readout call, delivered 3 business days from the point we get repo and infrastructure access, with the readout booked within 2 business days after that.

Phase 2 — Fix

What we do: Root-cause repair of what Triage found — not a patch over the symptom you called about. We fix the architecture, data, and workflow problems that are actually stalling you, keeping as much of your existing, working code as we honestly can. A rewrite only happens when Triage concludes that’s genuinely cheaper than repair.

What you get: Working, tested code against the risk list from Phase 1, with regular checkpoints — not silence until a big reveal at the end.

Timeline: Scoped per build in the Triage estimate. Most Rescue engagements run roughly 8–12 weeks, not months of open-ended discovery.

Phase 3 — Ship

What we do: Deploy the fixed system into production and hand it back to a team that can actually run it — documentation, a runbook, and a walkthrough, not a code dump.

What you get: A production system you can build on, plus the knowledge transfer to maintain it without us.

Timeline: Rolls into the end of the Phase 2 timeline. Shipping isn’t a separate multi-week phase bolted onto the end.

Who This Is For

• A build that stalled because the agency or contractor who started it isn’t finishing it
• A system your team inherited, with little or no documentation, and nobody who wrote it still around
• Something that technically shipped, but is too fragile, slow, or brittle to extend safely

Who This Is NOT For

• A greenfield idea with nothing built yet. That’s a different conversation — our Build service, not a rescue.
• A codebase that’s fine but just needs more hands. If your system works and you just need embedded senior technical leadership or extra engineering capacity, that’s standard development work, not a rescue.
• A product nobody wants yet. We can make a system technically sound. We can’t fix a business case that hasn’t been validated — if the real problem is “no one’s using it,” fixing the code won’t fix that.
